It's not magic: the expectations of the people around us change how they treat us, and how we're treated changes, over time, how we actually behave. This phenomenon has a precise name in psychology: the Pygmalion effect, or Rosenthal effect.

What is the Pygmalion effect (or Rosenthal effect)

The Pygmalion effect describes how high expectations of a person tend to produce, over time, better performance in that person — not because expectations act on their own, but because they change the behavior of the person holding them, which in turn influences the person receiving them. It's a form of self-fulfilling prophecy: we believe something is true, we act as if it were, and that behavior helps make it true.

The name "Pygmalion" comes from the myth of the sculptor who falls in love with the statue he created, which then comes to life; the name "Rosenthal effect" comes directly from the psychologist who first studied it systematically.

The Rosenthal and Jacobson experiment: how it began

In the 1960s, psychologists Robert Rosenthal and Lenore Jacobson conducted an experiment that became a classic of social psychology, in an American elementary school. Some teachers were told that a group of students — actually selected completely at random — had scored particularly well on an aptitude test. The teachers didn't know this: they genuinely believed they had students with above-average potential in their classroom.

By the end of the year, those children — chosen at random, remember — had achieved significantly greater academic improvement than their classmates. Nothing had changed in their starting abilities: what had changed was how the teachers, believing in them, had treated them day after day.

How it works: from expectations to behavior

The psychological mechanism has nothing magical about it, and it has been observed in dozens of contexts since then. When we expect someone to succeed, we tend, without realizing it, to:

give them more time and attention;

give them more frequent, more constructive feedback;

extend more trust and more opportunities to prove themselves;

interpret their mistakes as exceptions, not as confirmation of a limitation.

The person, for their part, senses this treatment — often without being able to consciously pinpoint it — and tends to internalize the judgment they receive, behaving in a way consistent with the image others reflect back to them. It's the same principle behind building self-esteem: early relational experiences weigh as much as, or more than, someone's objective starting abilities.

The Golem effect: the flip side

If high expectations tend to produce better results, low expectations produce the opposite: in the literature this is called the Golem effect. A teacher, a boss, or a parent convinced that a person "will never make it" tends to offer them fewer opportunities, less patience, less trust — and that person, consistently receiving less, often ends up actually giving less. Not because they weren't capable, but because they were never given the space to prove it.

This mechanism helps explain why some people reach adulthood convinced they aren't good enough, despite having, on paper, every capability to the contrary: at some point, someone stopped expecting anything from them.

The Pygmalion effect beyond school: work and family

Even though the original experiment was about school, the same mechanism operates wherever there are relationships built on trust or authority:

At work: a manager who believes in an employee's potential tends to hand them more challenging tasks and give them more room to make mistakes — genuinely accelerating their professional growth.

In the family: parents' expectations of their children — about what they're "cut out for," about who they "really are" — are transmitted through thousands of small daily signals, and can open paths or close them off in advance.

In a couple relationship: believing in a partner's ability to change or face a difficulty (or, conversely, consistently assuming they will fail) genuinely shapes the outcome.

When It's Time to See a Psychotherapist

Recognizing a Golem effect experienced as a child, or in a toxic work environment, doesn't mean staying trapped in it forever, but it often takes specific work to separate who we really are from who we were told we were. It's worth seeking professional guidance when: someone else's internalized negative judgment continues to steer your choices even as an adult; there's a chronic feeling of not being good enough despite objective results (a mechanism very close to impostor syndrome); or you want to understand, as a parent or educator, how to break a cycle of low expectations toward a child or a student.

How It's Addressed in Psychotherapy

In my work I use an integrated approach with a Gestalt orientation, which helps bring to awareness where certain beliefs about oneself come from — often inherited from other people's expectations, internalized very early on — together with cognitive-behavioral tools to work concretely on the automatic thoughts that follow ("I'm not cut out for this," "it's bound to go badly anyway"). This process helps separate the judgment received from who a person really is, restoring room to choose how to act going forward.

Frequently Asked Questions

Does the Pygmalion effect always work, with anyone?
No: the strength of the effect depends on how receptive the person is to others' judgment and on how consistently the expectations are communicated over time, not on a single isolated episode.

Can I use the Pygmalion effect consciously, for example with my child?
Yes, in the sense of offering realistic trust and concrete opportunities to demonstrate it — not inflated expectations detached from reality, which can generate pressure and performance anxiety rather than motivation.

What's the difference between the Pygmalion effect and the Golem effect?
They're two sides of the same mechanism: the first is the positive effect of high expectations, the second the negative effect of low expectations. Both act through the same channel — the behavior of the person holding the expectations.

Can a Golem effect from the past be unlearned?
Yes, although it takes time: the first step is recognizing that the judgment belonged to the person who expressed it, not to a fact about yourself.

I Also Work on This, in Florence

I am Dr. Martina Fino, a psychologist and psychotherapist in Florence registered with the Board of Psychologists of Tuscany. I often work with people who bring deeply rooted beliefs about themselves into session — built up over the years through the expectations of parents, teachers, or other significant figures — helping them separate that story from who they really are today. I see clients at my practice in Florence, in the Campo di Marte-Coverciano area, and I also offer online sessions for those who live outside the city or in other parts of Tuscany.

To schedule a first consultation: 392 693 1473 (WhatsApp available) — fino.martina@gmail.com

In summary

The Pygmalion effect (or Rosenthal effect) describes how high expectations of a person tend to produce, over time, genuinely better performance.

It was demonstrated by the Rosenthal and Jacobson experiment in the 1960s in an elementary school.

The Golem effect is its opposite: low expectations produce worse results.

The mechanism operates not only at school, but also at work, in the family and in relationships.

A course of psychotherapy can help separate internalized judgments from who you really are.

This article is for informational purposes only and does not replace a personalized psychological evaluation or consultation.

Un meccanismo simile, applicato ai gruppi sociali invece che ai singoli individui, è quello di stereotipo e pregiudizio.

Sources

Rosenthal, R. & Jacobson, L.
